Between 2024 and 2026, Japanese pharmaceutical companies executed a concentrated burst of oncology deal-making that redraws the industry's map. The transactions span every structure in the repertoire: a platform-scale ADC alliance between Daiichi Sankyo and Merck, Ono's outright acquisition of an American targeted-therapy company to rebuild beyond Opdivo, Kyowa Kirin's global rights agreement for a menin inhibitor, Astellas in-licensing across ADCs and targeted modalities, and Takeda's transaction with Innovent anchored in a next-generation immuno-oncology asset. Alongside the buyers' activity sits the largest carve-out in Japanese pharma history, with Bain Capital taking Mitsubishi Tanabe private.

The drivers are not mysterious, but their interaction is. Patent expiries and repricing have compressed the economics of established franchises at exactly the moment Chinese biotech has become the world's most productive source of licensable oncology assets. Japanese companies hold the cash, the development infrastructure, and - increasingly - the strategic willingness to transact at scale. What distinguishes the current wave is its direction: Japanese pharma is buying innovation outward and inward simultaneously, out-licensing ADC platforms to Western majors while in-licensing Chinese clinical assets, and using acquisitions to buy time that pipelines cannot.
